AI just replaced HR admin work: Inside Factorial's AI-native rebuild – Jordi Romero

Ten years after starting Factorial in Barcelona, Jordi Romero is pouring money into Germany. A Munich office opened this year, a Berlin office through the acquisition of Empion, and a $150M Series D at a $2.5B valuation raised for one reason only: "We didn't need any money. So the only reason we raised the round was to be able to acquire companies."
Jordi explains why the German mid-market is the better ecosystem even though Spain is the bigger revenue base, why AI has to live inside the system of record, and what it looks like when an agent handles a sick employee end to end. Plus: why he tells founders not to listen to their VCs.
What you'll learn:
Why Germany, and why the mid-market is the real opportunity
- The market call was almost boring: "the most basic math that there is" — count the companies, look at their size, work out who needs the most help, "and you convert that to euros. And the answer was Germany"
- Why Factorial went generalist early: "the businesses of our friends who were like tech entrepreneurs are not the reality of the economy" — restaurants, retail and logistics are
- What makes Germany different: "Spain is a great place to learn and experiment. But a German market is a much better ecosystem because the quality of these mid-sized businesses is much higher" — plus "the lack of technology is shocking, and the impact of good technology on very solid businesses is massive"
AI, context and why acquisitions are suddenly cheap
- Why not plug an external AI into your HR data: "you don't want to give your context to another solution outside of your control, outside of your GDPR, privacy and security, strict requirements" — so instead, "bring the AI inside of the context"
- Why the M&A window is open right now: "The world is binary right now. You're either hotter than ever — so you're either Anthropic or very similar to Anthropic — or you're dead to investors. And there's a lot of great businesses that are not Anthropic, having a really hard time raising money"
- What managing 1,800 people through this looks like — and his view on the resisters: "There's people that say like, I didn't sign up for this, which I think in a startup should be like a forbidden sentence"
Hiring: raw attributes, slow recruiting and the cost of getting it wrong
- Why Factorial hires leaders without category experience: their VP Marketing came from FMCG with "zero experience in software, zero experience in B2B at all." The boundary: "Building software is extremely difficult. So you don't hire a CTO from dish soap"
- How slow "slow" actually is: "Up to a year" — and the compounding cost: "if the person is needed today and you hired it today, it will only be useful in six months. If it takes you a year, you're talking six quarters out"
- The rules from the one hire that failed: "Hurry. Hurry. Came strongly recommended. So don't trust recommendations that much. And we rushed the hire. Never again." And: "When there is a doubt, there is no doubt. If there is a yellow flag, it's a huge red flag"
What AI actually changes, and the open call for acquisitions
- Why he tells founders to ignore the playbook: "My strong recommendation to founders is to not listen much to what the VCs have to say. Go pitch your business, go get their money. But you are the founder of the business." Their own math beat the PLG advice: "It doesn't work in San Francisco. It doesn't work in New York, but it works in Berlin. It works in Barcelona"
- The agent-swarm myth, corrected: "We have humans doing the work and agents giving us the context and the insights." In sales: "People don't want to talk to AIs" — so the gap between an average and a great salesperson widened
- The story that makes it concrete: a cook calls in sick before lunch service and the manager gets one notification — sick note filed, six available colleagues identified, one already on the way. "The AI is calling the people. The AI is submitting the form to the government"
